Varakevadel sukeldusin esimest korda sügavamalt sense-makingu maailma. Olin selleks hetkeks juba aru saanud, et juhi ja coachina on palju olulisem tuua kriitilist mõtestamist võimaldav aeg ja ruum fookusesse.

Surfasin läbi kümneid agentic manifeste ja märkasin, et keegi ei erista, kas me vaatame tagasi tegevusele (kas meetod töötas?) või tähendusele (kas me üldse liigume õiges suunas? mida see muudab?). Tegin toona ettepaneku, et lisaks retrodele on vaja AI sense-makingu formaati. Olen endiselt seda meelt, formaadid peavad muutuma, sest see tehnoloogiline hüpe nõuab kohanemisoskuste arendamist. NB! Kohanemisoskused ei ole tehnoloogilised ega tehnilised oskused. Need on seotud muutuste märkamise ja teadliku reageerimisega. Retro ja sense-making formaat

Mis on sense-making?

Sense-making on organisatsiooniteoreetik Karl Weicki kontseptsioon. Need on küsimused, mis nõuavad inimese kohalolu, elatud kogemust ja julgust tuua välja kahtlused.

Praktikas võib sense-makingu sessioon tuua lauale andmed agentide väljunditest, commit-logidest, monitooringutest jm, aga selle eesmärk ei ole neid andmeid üle vaadata. Andmed on see, mille tood ruumi. Sense-making on see, mis juhtub, kui inimesed oma mõtete, tajude ja nende andmete juures istuvad ja küsivad küsimusi, millele andmed ise vastata ei suuda.

Miks see on oluline?

Kohanemisvõimelisi meeskondi ei ehitata paremate protsesside abil üksi. Sense-makingu sessioonid on koht, kus luua tähendust muudatuste keskel, see võiks ideaalis olla turvaline aeg ja ruum meeskonnale, et jääda orienteerituks mitte ainult sellele, mida nad toodavad, vaid ka sellele, kelleks nad selle protsessi käigus saavad. AI muudab tööd, tööviise, rolli ja identiteeti professionaalina. AI tehnoloogiate loodav kiirus ilma perioodilise inimliku mõtestamiseta loob konkreetse optimeerimise riski ehk meeskond võib liikuda soovimatus suunas ja seda üha suurema kindlusega. Meeskonna ühine kontekst muutub kriitiliseks. Kui iga inimene töötab oma AI-assistendi või agentidega, võib igaühel kujuneda olukorrast erinev arusaam. Sense-making loob tagasi ühise pildi: mida me teame, mida oletame ja milles pole veel kindlad.

Kes seda teha saab ning kes peab? AI sense-making formaati saab vedada coach. Jah, seda saab teha keegi, kes on teadlikult fasilitaatori rollis (nt tiimi liige). Ma väidan ka, et seda peab tegema iga tuleviku juht. Ilma kriitilist mõtlemist ja muutuste mõju teadvustamist fookusesse toomata ei pruugi meeskonnad liikuda suunas, mis neid päriselt teenib. Ilma selleta on muuhulgas ka läbipõlemised lihtsad tulema. Juhi roll on luua sense-makingu jaoks aeg ja ruum. Psühholoogiliselt turvaline ruum on seejuures võtmesõna.

AI sense-making ring

Kuidas mina seda teen? AI sense-making ring/töötuba on struktureeritud formaat AI mõju mõtestamiseks igapäevatöös. Olen selle välja töötanud Karl Weicki sense-makingu teooria ja retrode kogemuse pinnalt ning kasutan mitmeid meeskonnacoachingu elemente. Fookus on mõtestamisel ja tähenduse loomisel ebaselgetes ja kiiresti muutuvates olukordades. See on perioodiline, inimese juhitud, vaba survest toota kohe lahendusi ja kiirele tulemusele suunatud tegevusi. See on koht, kus meeskond küsib küsimusi, millele vastata saavad ainult inimesed: mis tegelikult toimub ja mida see meile tähendab? Kas ehitame õiget asja, õigel viisil, õigetel põhjustel? In early spring, I dove deeper into the world of sense-making for the first time. By that point I had already understood that as a leader and coach, it's far more important to bring critical, meaning-making time and space into focus.

I surfed through dozens of agentic manifestos and noticed that none of them distinguish between looking back at action (did the method work?) and looking back at meaning (are we even moving in the right direction? what does this change?). At the time, I made a proposal: alongside retros, we need an AI sense-making format. I still hold this view — formats need to change, because this technological leap demands the development of adaptive capabilities. Adaptive capabilities are not technological or technical skills. They're about noticing change and responding to it deliberately. Together with Liga Paulina, we have a great program for supporting this — how to grow adaptive teams.

Retro and Sense-Making Format

Retros, which came from IT development, have made their way into many fields. A retro looks at the way of working and the process, focusing on questions like what we did well, what worked, what we're learning from it. Super useful for continuous improvement. But with AI, looking only at the way of working and the process isn't enough. A different focus of reflection is needed.

What is sense-making?

Sense-making is a concept from organizational theorist Karl Weick. It describes the human process of constructing meaning in ambiguous, fast-changing situations — making the strange familiar, and the familiar strange again. Sense-making is not analysis, nor a well-built dashboard. It's an active, social process of asking: what is actually happening here, and what does it mean for us?

Where a retro looks backward (what happened in this sprint or agreed project), a sense-making session looks at the bigger picture — are we still building the right thing? Do the choices we're making reflect the values we actually hold? Is the direction we're moving in still the right direction? These are questions that require human presence, lived experience, and the courage to surface doubt.

In practice, a sense-making session might bring data to the table from agent outputs, commit logs, monitoring, and more — but its purpose isn't to review that data. The data is what you bring into the room. Sense-making is what happens when people sit with their own thoughts, perceptions, and that data, and ask questions the data itself can't answer.

Why does this matter?

Adaptive teams aren't built through better processes alone. Sense-making sessions are a place to create meaning in the middle of change — ideally a safe time and space for the team to stay oriented, not just to what they're producing, but to who they're becoming in the process. AI is changing work, ways of working, roles, and professional identity.

The speed that AI technologies create, without periodic human meaning-making, creates a concrete risk of optimization — the team may move in an undesired direction, and do so with increasing confidence. The team's shared context becomes critical. When each person works with their own AI assistant or agents, everyone can end up with a different understanding of the situation. Sense-making rebuilds a shared picture: what we know, what we're assuming, and what we're still unsure about.

Who can do this — and who must?

An AI sense-making format can be led by a coach. Yes, it can be done by someone deliberately in a facilitator role (e.g. a team member). I'd also argue that every leader of the future must do this. Without bringing critical thinking and awareness of the impact of change into focus, teams may not move in a direction that actually serves them. Without it, burnout, among other things, comes easily. It's the leader's role to create the time and space for sense-making. A psychologically safe space is the key word here.

AI Sense-Making Circle

How do I do this? The AI sense-making circle/workshop is a structured format for making sense of AI's impact in everyday work. I've developed it based on Karl Weick's sense-making theory and experience with retros, and I use a number of team coaching elements. The focus is on meaning-making and constructing meaning in ambiguous, fast-changing situations.

It's periodic, human-led, free from the pressure to produce immediate solutions or quick-result-oriented actions. It's a place where the team asks questions that only humans can answer: what's actually happening, and what does it mean for us? Are we building the right thing, in the right way, for the right reasons? What are we not saying out loud? — among other questions.

I'll certainly bring my own topics into the circle as well, such as:

  • What's changing in work, ways of working, and roles because of AI, and what meaning does that carry?
  • How does the change in role identity affect the team?
  • How is responsibility divided between people and AI?
  • How do we make decisions in the AI era?
